    When ad costs were lower, agencies didn't need to be as close to the finance side of the busienss but unfortunately that's no longer the case. It can be intimidating - but the confidence and clarity that comes through running paid advertising through the lens of profitability is a game changer! For agencies -this can also be a big competitive advantage as brands appreciate your optimising towards the same metrics that they're being held to at the end of the day - which is profit.     5 things i'd do if I was starting my agency again today 1️⃣ Think Profit First: A transformative book for me was "Profit First" by Mike Michalowicz. The concept is that traditional accounting standards operate on the basis that income - expenses = profit. For the same reason, that's how most businesses plan. By flipping this to income - profit = expenses, you become deliberate about what level of profit justifies the workload of the business and, therefore, what level of expenses you can afford while achieving that goal. Everything from pricing, service selection, and clients can be considered in service of this profit goal. This is now a big inspiration for StoreHero and helping e-commerce stores do the same! 2️⃣ Focus on Fewer, More Productised Services: Automate and template all the tasks around the core work to allow you to focus on delivering for clients. For example, when a new client submitted a questionnaire, we used Zapier to trigger a series of events, tasks in asana mapping out the full project, slack channel creation, timeline creation and more. Streamlining these processes means more time can be spent on the core challenges of the client themselves vs the work around it! 3️⃣ Keep Things Lean: Team size is a vanity metric - I fell into this trap. It was tougher to shake than i would've liked as it's something that everyone was always impressed by having started a business young. However, maintaining a lean team with efficient processes , supported by contractors for non-routine work means the business needs determine the resources required, instead of the capacity of the team dictating the types of projects you need to take on. 4️⃣ Build a Strong Team and let them do their job: I spent too much time in the weeds and robbed team members of learning opportunities and created a disconnect between expectations. Lead by example, build a team of hard-working professionals eager to learn and get things done, and be quick to address poor performance or negative attitudes. Provide regular feedback and support, and build systems and networks to attract and hire new talent effectively. 5️⃣ Be Clear on KPIs: Develop a scorecard with key performance indicators that give a good overview of the business. Track metrics such as revenue, gross profit, net profit, utilisation, new business bookings weekly, and employee sentiment quarterly. Set realistic targets tied to specific activities, and make necessary adjustments quickly when the business is off-track. Prioritize KPIs like keeping labor costs under 60% of client fees, ensuring 80% of the client services team is focused on billable activities, and analyzing actual vs. quoted hours per project to avoid overruns.
