"Lighthouse users": one of the PM techniques we use to create Jira Product Discovery. It starts from the recognition that making decisions is a biased process, regardless of how much data you have and how much science you try to apply... Let's be honest, there's a lot that goes into a decision that is not science: there's data and conversations and experience and vision and opinions and this "je ne sais quoi" of gut feel... all of it and more. We started by accepting that (vs fighting it) and looked for ways to validate things early, often and fast - because we knew we'd make both good and bad decisions. And we also wanted to limit the number of users who would face bad experiences because of bad decisions. In the end, we landed on an approach that is not rocket science: when we want to create something new, we recruit 10 people we want to build it for, people that make us really want to help them. We build it for them, and validate it with them. We're on Zoom and Slack with them, etc. Then, when we nailed it for them, we test and validate with 100, then with 1000 (lower touch of course), then we finally roll it out to everyone. But it all starts with the first 10. At any point we can stop if it's not working, no drama. Check out Axel Sooriah 's post for how that all works!
When I joined the Atlassian product team 11 weeks ago, I started documenting the ways of working in the Jira Product Discovery team. I want to share the practices behind Atlassian's fastest growing product hoping it inspires others or at a minimum provide some insight into how we're thinking about and building product here. I've started with this concept of Lighthouse users 💡 One thing that surprised me was how much decisioning is actually based on qualitative insights, even when we're building a product for hundreds of thousands of customers, millions of users. The thing is it's critical for us to understand the hopes, fears, motivations, circumstances and struggles of users faced with a given problem. There are 2 schools of thought when it comes to informing product decisions through research: 1️⃣ Mitigating bias Here, the general approach is to conduct a research project with a start and end date, a fixed number of participants and a big report with findings that often ends up collecting digital dust on a Google Drive. 2️⃣ Embracing messiness We make decisions based on gut-feeling (even when they’re informed by data) and it’s as biased a process as we are human. Building for humans is messy, we get that and we fully embrace it. We know that we won’t always get it right (for instance finding the right lighthouse users can be tricky) but our experience shows that it eventually pays off. 🚨 Spoiler alert: we chose the latter. 👋🏽 Why should you care? I like to think of lighthouse users as your superpower when developing a new product or feature. They basically offer a stream of invaluable insights, quickly and continuously that help with your product decisions and confidence that you’re building the right solution to the identified problem. And the most important thing is that it’s not at all that complex. Far from it. At Atlassian, lighthouse users are one of the main reasons why we’ve been successful launching Jira Product Discovery. If you are curious as to how we build with the help of lighthouse users, with real, concrete examples, head to the comment section below where you'll find a link. #productmanagement #productdiscovery #lighthouseusers #atlassian #jiraproductdiscovery ______________ I'm Axel, a Product Management Evangelist at Atlassian.
